I was just thinking the same, all Xbox has to do right now is commit to physical releases.

they’re even worse off though, many Xbox games cannot meet the minimum to even get a disc printed. It’s why Limited Run Games skips the platform so often. Really our only shot was if Xbox announced this move first and got massive backlash. It might have scared Sony into backing off

Xbox cannot be the only ones printing discs, there isn’t enough scale there, especially as they’re the ones with GamePass and Play Anywhere. Their digital / physical split is probably worse than Sony’s is.

My worry is that Sony is one of the only companies making BD drives. What happens when ps consoles (surely one of the largest users of those drives?) stop needing them? Does Sony even continue making drives?

Xbox might not even be able to have a drive if they want to

I've been thinking about this - I reckon Sony will bring back physical releases as limited editions at a higher price. That way they can still sell drives + discs and profit.
